Unmasking AI: Lightroom vs Generative AI Explained
AI, artificial intelligence, AI slop, ChatGPT, Claude, Gemini, Copilot, Grok… even five years ago, most of these words and phrases would have meant nothing to us. Yet here we are in 2026, fighting for our lives as creatives while watching our friends and family post AI-generated images, all while struggling to get photography or design bookings. It feels like every day brings new headlines about how AI is consuming environmental resources, data centers are using huge amounts of electricity, and ethical boundaries are shifting about how to use AI and what laws can be put in place.
Not all AI is created equal, and knowing the difference helps you make smarter choices about the tools you use, the ethics you stand by, and the time you invest. If you've ever used Lightroom's "Select Sky" tool and marveled at how it perfectly traced every rooftop and treetop, you've already seen AI in action; you just might not have known what kind. And if you've used the Generative Remove tool to erase power lines or people in the background of your images and watched the background magically fill itself in, that's a completely different kind of AI doing something far more extraordinary.
"AI" has become one of those words that means everything and nothing at the same time. But as photographers, we owe it to ourselves and our clients to understand what these tools are actually doing, because they're not all the same, and that matters. So let's actually talk about what's going on “under the hood”.

What Does Adobe’s AI Do in Lightroom?
We asked one of our preset creators, Liam Rimmington, to help explain how Lightroom uses AI in layman’s terms: “Lightroom AI leverages Adobe-trained artificial intelligence to automatically identify elements within a scene, like subjects, skies, and even features like eyes or hair. This streamlines your workflow by eliminating the tedious and time-consuming task of manually masking these areas with a brush. As a preset developer, we can incorporate these intelligent masking features into our presets, pushing the boundaries of what was previously possible. This can lead to greater creative freedom and personal expression when editing your photos.”
What Features in Lightroom Use AI?

The Masking Panel is Lightroom's most visible use of analytical AI. The Masking panel lets you isolate specific parts of your image so that any edits you make only affect that region. The AI-powered options inside it are:
Select Subject - Identifies the main subject in the frame, whether that's a person, animal, or object, and traces a mask around them with impressive accuracy. It uses object recognition models trained on millions of images.
Select Sky - Detects the sky region, even around complex edges like trees and hair, using semantic segmentation to understand what "sky" looks like across different lighting conditions.
Select People - Goes even further, breaking a person down into individual body parts — skin, hair, eyes, lips, teeth, clothes - so you can make targeted adjustments to each. This is the same family of AI used in facial recognition, applied to photographic editing.
Select Background - Essentially the inverse of Select Subject, masking everything around your main subject.

Remove Tool

The Remove tool actually contains two distinct technologies sitting side by side, which is worth understanding separately:
Heal and Clone modes - The traditional approach. These sample pixels from elsewhere in your image and blend them over the area you want to remove. The AI here is relatively light: it helps choose a sensible source region automatically, but everything in the result came directly from your photo. No pixels are invented. It’s best for blemish removal and removing things from simple backgrounds or image areas.
Generative Remove - A checkbox within the Remove tool that fundamentally changes how it works. When enabled, Lightroom sends your masked region to Adobe's cloud servers, where a generative AI model (part of Adobe Firefly) analyses the surrounding context and synthesizes entirely new pixels to fill the gap. This is genuine generative AI: the background it produces never existed in your original image. It's particularly impressive on complex backgrounds like foliage, crowds, or architecture. Because it's cloud-based, it requires an internet connection and a compatible Creative Cloud plan.
This is the one tool in Lightroom where the ethical considerations are most worth thinking about, particularly for documentary, editorial, or journalistic photography, where inventing pixels raises authenticity questions. It can, however, be a massive timesaver when you’re working with complicated retouching or removing lots of odds and ends from difficult areas of images. It’s up to you to decide where you stand in this feature, how much and how you use it.

Distraction Removal - Located in the Remove panel, it is Lightroom's most automated remove feature, and in many ways the most ambitious. Unlike the Remove tool where you decide what to erase, this one makes its own editorial judgements about what doesn't belong in your image. When you apply it, the AI scans your entire photo and identifies elements it considers visually distracting, then presents them to you as suggested removals. It's looking for things like:
People in the background - bystanders, photobombers, or crowds that draw the eye away from your subject
Wires and cables - power lines cutting across skies or urban scenes
Lens flare spots - those stray light artefacts that appear on bright days
Litter and small objects - things on the ground or in the scene that feel out of place
You review its suggestions and choose which to accept or reject, so you remain in control of the final result.
Under the hood, this is a combination of both AI types working together. First, an analytical object detection model scans the scene and classifies elements by type, identifying what something is and whether it's likely to be distracting in a photographic context. Then, for anything you choose to remove, it hands off to the same generative inpainting technology that powers Generative Remove to fill the gap convincingly.
It's a genuinely clever pipeline, but it's also the tool that most warrants a pause for photographers who care about authenticity. Because it's making autonomous decisions about what to remove, not just executing your instructions, it can subtly alter the reality of a scene in ways you might not fully review. A person in the background of a documentary shot, for instance, might be contextually important even if the AI flags them as a distraction.
Used thoughtfully for commercial work, portraits, or creative projects where editorial accuracy isn't a concern, it's a remarkable time-saver. But it's worth knowing exactly what it's doing and staying in the habit of reviewing every suggestion before accepting it.

Denoise
Located in the Detail panel (right side), under Noise Reduction. Click "Denoise"
Denoise is a great example of AI being used to solve a technical problem that traditional methods handled poorly. Classic noise reduction in Lightroom worked by blurring noisy areas, which softened detail along with the grain. The AI-powered Denoise tool works completely differently.
It uses a deep learning model trained on matched pairs of noisy and clean images of the same scene. Rather than blurring, it has learned to predict what a clean version of a noisy pixel should look like based on its context, essentially reconstructing detail rather than erasing it. The results, particularly on high-ISO files shot in low light, are genuinely remarkable compared to the older slider-based approach.
When you click Denoise, Lightroom processes your raw file locally on your machine (no cloud needed) and creates an enhanced DNG file. You can preview the result before committing and adjust the strength with a single slider. It works best on raw files rather than JPEGs, because raw files retain more underlying data for the model to work with.

Lens Blur
Located in the Edit panel (right side), under Optics. Click "Lens Blur"
Lens Blur is a creative tool that simulates the look of a shallow depth of field: that smooth, blurry background (bokeh) that you'd get from a fast prime lens. What makes it AI-powered is the first step: it has to figure out what's near and what's far in your image, even though a flat photograph contains no actual depth information.
To do this, it uses a depth estimation model, an AI trained to infer a depth map from a single 2D image by recognizing visual cues like size, overlap, atmospheric haze, and focus falloff. It essentially makes an educated guess about the three-dimensional structure of your scene and uses that map to decide how much blur to apply to each region.
You can then adjust the blur amount, the shape of the bokeh (aperture blades), and use the Masking integration to refine which areas are affected. There's also a subject-detection component that helps keep your main subject sharp while blurring the background.
It's worth noting that because it's based on an estimated depth map rather than real depth data, it can struggle with complex scenes, particularly around hair, glasses, and transparent objects, where the depth boundary is ambiguous. Used on the right image, though, the results can be surprisingly convincing.

What is the Difference Between How Lightroom Uses AI and Generative AI Models?
The short version: Lightroom uses AI as a measuring tool. It looks at your image and makes precise, targeted adjustments. Generative AI uses AI as a creative engine. It produces entirely new content from scratch.
The long version:
Lightroom's AI: "I see what's here, let me improve it"
Lightroom uses a class of AI called computer vision. Specifically, models trained to classify and segment parts of an image. When you use "Masking → Select Sky," the AI has learned from millions of photos what sky pixels typically look like (gradients, colors, position, edges) and draws a precise boundary around them. It never invents any new sky; it just figures out which pixels are already sky and lets you adjust them independently.
Technically, this involves convolutional neural networks (CNNs) and semantic segmentation models. These are trained to say "pixel at position X belongs to category Y (sky, skin, foliage, etc.)." The model is discriminative. It discriminates between classes of things. The actual editing (brightness, contrast, hue) is done by conventional math, not AI.
Generative AI: "I'll make something new from patterns I've learned"
Generative AI (like ChatGPT, Claude, Nano Banana, or Midjourney for images) works completely differently. It's trained on enormous amounts of existing content. It learns the statistical patterns within it, essentially learning what words, sentences, or pixels tend to follow other words, sentences, or pixels in what contexts. When you ask it something, it doesn't retrieve or tweak existing content. It samples from those learned patterns to produce something new.
For text models, this happens token by token (roughly word-by-word). For image generators like Stable Diffusion or DALL-E, there's a process called diffusion, essentially starting with pure random noise and gradually "de-noising" it into a coherent image guided by your prompt. Either way, the output is genuinely created. It didn't exist anywhere before.
The Key Philosophical Difference
Lightroom's AI is a detective: it examines evidence (your photo) and reaches conclusions about what's in it. Generative AI is a novelist: it produces something new by drawing on everything it has ever been trained on. One is about understanding and measuring; the other is about creating.
A useful analogy: Lightroom's AI is like a skilled lab technician who develops your film and dodges/burns specific areas in the darkroom with great precision. Generative AI is more like a painter who, having studied thousands of paintings, creates a brand new canvas from your description.
But where does that leave us now that Lightroom has Generative AI tools you can toggle on and off?

How Do Lightroom's Generative AI Tools Differ From Full Generative AI Image Tools?
The key constraint is that it's heavily anchored to your existing image. A tool like Midjourney or Firefly can generate wildly imaginative content from a text prompt. Lightroom's generative remove is tightly conditioned on the surrounding pixels, so it's trying to be invisible, to produce something that looks like it was always there. It prioritizes photographic plausibility and seamlessness over creative freedom.
Think of it this way: full generative AI is a painter given a blank canvas. Lightroom's generative remove is a restorer given a damaged painting. The goal is to match what was already there so perfectly that nobody notices the repair.
Does Lightroom Use Your Images to Train Its AI?
Every photographer should be asking this question and have a clear answer to before syncing another image to the cloud. The short answer is: it's complicated, and Adobe hasn't made it as easy to understand as it should be.
What Adobe says about Firefly and generative AI
On the generative AI front, Adobe's official position is actually reassuring. Adobe states that its Firefly generative AI models are not trained on customer images. Firefly is trained on licensed Adobe Stock content and public domain material where copyright has expired. So the AI powering tools like Generative Remove is not, according to Adobe, learning from your photos. That's the good news.
Where it gets murky: Content Analysis
Here's where you may want to stop and pay attention. Adobe automatically opted all users into a setting called "Content Analysis," which allows Adobe to use your images to improve its AI and machine learning features. This applies to any photo that touches Adobe's servers, which in practice means anything you've synced through Lightroom's cloud service.
Adobe draws a distinction between using your images to "improve features" and using them to "train generative AI models," arguing these are two different things. We can see why that wording has frustrated so many photographers. The distinction may be technically meaningful to Adobe's engineering team, but it doesn't exactly feel transparent from where we're sitting. And the fact that users were opted in automatically, without any clear notification, makes it worse.
The gap between Photoshop and Lightroom
Photoshop includes an explicit setting where you can choose whether Adobe uses your images to train its generative AI models, and it appears to be off by default. Lightroom Classic has no equivalent setting at all. That inconsistency across Adobe's own products is hard to explain, and it might just mean that Lightroom is not being used at all for training purposes (yet).
How to opt out
Go to account.adobe.com/privacy and find the Content Analysis toggle. Switching it off prevents Adobe from analysing your cloud-synced images for machine learning purposes. If you're a Lightroom Classic user who stores everything locally and doesn't use cloud sync, you're already in a much better position.
Adobe's position on this might be entirely accurate. But as photographers, we've spent years building trust with our clients, protecting their images, and being careful about where our work ends up. Being quietly opted into any kind of AI analysis, without a clear explanation, doesn't sit right. Take five minutes to check that setting. Make a conscious choice about it rather than leaving it on by default.

AI in photography is no longer a single thing, and honestly, it's moving faster than any of us expected. Inside Lightroom alone you have analytical tools that study your image with surgical precision, generative tools that invent pixels from thin air, and automated features making editorial decisions on your behalf. That's a lot to get your head around, and it's okay if it still feels like a lot.
But here's what to keep coming back to: understanding what these tools are actually doing puts you back in control. You can decide when generative removal is a perfectly reasonable time-saver and when it crosses a line for the work you're producing. You can make an informed call about your cloud sync settings rather than leaving them on whatever Adobe decided by default. You can use every one of these features with confidence, knowing exactly what you're handing to the software and what you're keeping for yourself.
